Volkswagen’s Profit Warning Puts Porsche and Germany’s Auto Industry Under Pressure

The latest setback at Volkswagen is putting renewed attention on the challenges facing Germany’s automotive sector. Shares in Volkswagen and Porsche continued to decline on September 21 after Volkswagen sharply reduced its 2026 profit expectations and announced a €6 billion impairment linked to its stake in Porsche.

Rather than focusing solely on the stock-market reaction, the development highlights a broader problem for Volkswagen, how to restore profitability while dealing with weak demand in China, pressure from U.S. tariffs, high operating costs and an expensive restructuring programme.

Volkswagen Faces a Major Profitability Reset

Volkswagen reduced its expected 2026 operating profit margin to no more than 1%, compared with its previous forecast of between 4% and 5.5%. The company attributed the revision to several factors, including weaker conditions in China, higher provisions associated with employee retirements and difficulties surrounding Porsche.

The €6 billion goodwill impairment associated with Porsche represents one of the most significant elements of the latest warning. Volkswagen holds a 75% stake in the luxury sports-car manufacturer, meaning weakness at Porsche has a direct effect on the wider group’s financial position.

The announcement came shortly after Volkswagen had already agreed to substantial job reductions as part of a broader restructuring effort. The timing has increased attention on whether the company’s cost-cutting strategy can deliver the improvement required over the coming years.

Porsche Becomes Central to Volkswagen’s Challenges

Porsche was once one of Volkswagen Group’s strongest sources of profit. However, the luxury brand has experienced mounting pressure in important markets, particularly China. The company’s difficulties also reflect the complicated transition toward electric vehicles. Porsche has invested heavily in electrification while simultaneously facing changing consumer demand, intense competition and pressure on margins. Reuters reported that Porsche’s goodwill on Volkswagen’s books has fallen substantially following the latest impairment.

In 2022, when Porsche completed its high-profile stock-market listing, its goodwill stood at €18.8 billion. The latest write-down reduces that figure to roughly €10 billion. Porsche CEO Michael Leiters has nevertheless maintained the company’s medium-term target of achieving a profit margin between 10% and 15%.

He has also emphasized a strategy focused more heavily on higher-value vehicles rather than maximizing sales volume. That approach could support profitability per vehicle, but it also creates a challenge, Porsche still needs sufficient sales volumes to generate cash and contribute meaningfully to Volkswagen’s wider recovery.

China and U.S. Tariffs Add More Pressure

Volkswagen’s problems are not limited to Porsche’s internal strategy. The wider group is confronting structural changes in two of its most important international markets. China has become increasingly competitive for European automakers as domestic manufacturers expand their electric-vehicle offerings. Volkswagen has faced difficulties maintaining its previous position in the Chinese market, while Porsche has also reduced its dealership presence there.

The United States presents another challenge. Higher tariffs on imported vehicles are increasing pressure on European manufacturers, including Porsche. This creates an additional financial burden at a time when automakers are already spending heavily on new technologies and restructuring operations.

These pressures are particularly significant because Volkswagen’s German production network carries substantial fixed costs. Reducing those costs without damaging the group’s ability to compete internationally is therefore becoming a central issue.

Worker Protests Highlight the Human Cost

The financial problems have also triggered tensions among employees. German auto workers staged protests at Volkswagen, BMW and parts supplier Bosch on September 21 amid concerns about job losses, possible production relocations and plant closures.

The demonstrations underline the wider significance of Volkswagen’s restructuring programme. The automotive industry remains a major employer and economic pillar in Germany, so decisions made by its largest manufacturers can affect workers, suppliers and regional economies.

Volkswagen’s restructuring is therefore not simply a balance-sheet exercise. Management must also navigate negotiations with employees and unions while attempting to reduce costs and modernize production.

What Comes Next for Volkswagen?

The latest profit warning leaves Volkswagen with several priorities, stabilizing Porsche, rebuilding its position in China, managing tariff exposure and reducing structural costs. Volkswagen has previously discussed extensive workforce reductions and possible changes to its German production footprint as part of its broader transformation.

The company has also set a long-term ambition of reaching a 9% operating margin by the end of the decade, a significant improvement from the maximum 1% margin currently expected for 2026. For investors and the automotive industry, the key question is whether Volkswagen’s restructuring can improve efficiency quickly enough while its major brands adapt to changing global demand.

The continuing decline in Volkswagen and Porsche shares reflects the immediate market response, but the deeper issue is strategic. Volkswagen must determine how its luxury, mass-market and electric-vehicle operations can generate sustainable returns in an increasingly competitive global automotive market.
